Three Main Pricing Approaches

• Project-based: A flat fee for a defined scope of work. Good for one-time builds like a custom chatbot. Risk: scope creep eats your margin.

• Value-based: Pricing based on the business outcome (e.g., "this chatbot will save you $50,000/year in support costs, so we charge $20,000"). Highest margins but requires strong ROI data and confident sales.

Why Most AI Agencies Underprice

The most common mistake is treating AI development like standard web development. AI projects carry unique costs that many agencies fail to account for:

• Ongoing API costs: Unlike a deployed website, AI systems have per-query costs that scale with client usage. If you do not pass these through (with markup), they eat your margin.
• Prompt engineering and tuning: Getting an AI system to produce reliable, high-quality output takes far more iteration than most clients (or agencies) expect.
• Maintenance and monitoring: Models change, APIs update, and edge cases appear. Budget at least 10-15 hours per month for maintenance on any production AI system.
• The expertise premium: AI engineering talent is scarce. Your rates should reflect the specialized skill set, not compete with generic freelancer marketplaces.

Setting Your Margin

A healthy AI agency targets 30-50% profit margins. Below 20% and you are one bad project away from losing money.
